I lack even the smallest ounce of creativity. Asking me to participate in something like this is telling me to walk to Pluto, and walking to Pluto has slightly better odds of happening.

Well i am sure there is someone witht he talent to be able to concieve something. The reward is well worth it?
I think your idea is good although you might want to alter some things.
For example: why not your players have 6 heroes hand picked or randomly chosen for a campaign? The heroes are distributed along they players. During campaign phase, so before the quest actually starts, the players can pick up to 4 heroes for this given quest. So you might have quests where only 2 heroes participate, others with 3, others with 4 heroes. You could say that the amount of heroes is in balance with the xp or gold they find. Like a quest with 2 heroes might gain them an additional xp and gold, while 4 heroes quests just gives you the normal rewards.
I'm currently playing this with 2 friends of mine as I have to be the overlord. So far it's great fun and it offers tactical choices from the players as they have each 3 heroes who they have to manage. I came up with this cos they were seriously arguing for like an hour on who they wanna play as. So now they are taking some risks with lesser experienced heroes in their management to gain extra xp and coin in order to keep up with the other heroes and overlord.
I'm sure this is a lot to comprehend but if you like i could clarify more deeply
