Hi all, is 3 ships enough for the resistance including the transport, or should I love to ditch some upgrades and fit in a pod for a 4th ship?

Personally I would ditch the upgrades and add Finn with Heroic to the list.
if you have Leia, not sure R4 is needed.
I've never used the paint or spare parts
I have been thinking about playing (not sure about BB-8 or Heroic on Cova)

Used this list at a tournament and did really well. The T.O. decided that R4 did combo with cova nell on the hard 1s, so I strongly recommend it.

I have been thinking of running a similar list, using Poe instead of the 2 A Wings.
May put BB8 on Poe, as Leia would turn your whole dial blue.
I really want to try the following list. Got talked out of it when I was in a tournament a couple of weeks ago.

Others have said using Ello would not be a wise choice with Leia but I now disagree. Based on my experience and observations Ello won't need Leia very often, allowing her to be useful with the transport or occasionally with Poe. Leia really needs to be there to help Cova Nell.
I've been flying the following for a few tourneys with average results, autoblaster poe is a hoot and stepping away from the Finn/Rey combo is nice:
