Ok, I'm super struggling to figure out the point system for this game. When building an army is a Tray a single model? or all of the models that will fit into an actual tray? so for example. There are 16 reanimates in the core box. Is that 4 (2x2) trays? and therefore only 26 points?

You have it right. The squares in the formations on the unit card represent a whole tray.
The number of models on a tray depends on the type of model. Infantry fit 4 to a tray, cavalry 2 to a tray, and siege/monsters and heroes 1 per tray. Each unit card will show the different legal formations available for that unit, each with a different number of trays, and each formation having a different point cost as well as eligible upgrade slots.
So going from memory, the human spearmen can have 2, 4, 6, or 9 tray formations. Each tray holds 4 figures, and the formations get more expensive as you increase the number of trays, and also increases the number of Upgrade slots you can fill.
Making things really interesting, there are upgrades that let you mix unit types, so you can run a Rune Golem with the spearmen, or a hero in place of a regular trooper. FOr the Golem, you just replace one full tray of spearment with one Golem tray. For the hero, you replace one spearman figure with the hero figure, filling the other 3 slots with spearmen.
Heroes come with a special scenic insert for when they are fielded as a single unit.
